Three countries, one goal: a successful SAP transformation in an international roll-out

bonprix Handelsgesellschaft mbH, a subsidiary of the Otto Group, is a successful fashion and e-commerce company based in Hamburg.

bonprix faced the challenge of migrating an entire group of countries from a legacy system that had evolved over time into the existing SAP landscape. The aim was to harmonise data structures, standardise processes and, at the same time, ensure business continuity.

As part of this transformation, the France Group’s heterogeneous system landscape was also replaced by the existing integrated SAP solution from Hamburg. Together with consenso, this migration was successfully implemented in three consecutive go-lives.

Belgium kicked off the process in October 2025, followed by the Netherlands in January 2026 and finally France in April 2026.

The key challenges of the project were:

  • the transfer of around 5 million business partners, including all relevant master data
  • the migration of all open sales orders
  • the consideration of country-specific business rules, formats and fiscal requirements
  • the integration of new countries without extending the existing template system
  • the minimisation of downtime to a few hours
  • the migration of the entire logistics process

consenso provided support particularly in the areas of business partners, sales orders, customer communication, customer accounts and marketing, as well as with the integration of external systems.

A key factor in the project’s success was a custom-developed migration framework designed specifically to process large volumes of data within tight timeframes.

This framework enables exceptional performance: during the live migration, an average of around 1,500 business partners per minute were processed and created in the target system – with a very low error rate in the range of 0.0001% to 0.001%. The migration took place in parallel with ongoing live operations in the countries already connected.

The result is a harmonised SAP system landscape that not only improves data quality but also creates a stable foundation for further digitalisation steps and future country rollouts.
